    Employees chase promotions for the obvious reasons: better pay, greater responsibility, recognition for the hours put in. Many respond by exceeding targets, picking up new skills, mentoring colleagues and staying late when deadlines demand it. Career coach Simon Ingari recently shared a story on his X handle that suggests this formula does not always work, and in one case, it backfired entirely.

    The promotion that never came

    According to the post, a Gen Z employee was told by her Human Resources (HR) manager that she would not be promoted, as the company was weighing other candidates. Confused, she asked directly whether she was underqualified or underperforming. The manager admitted she was neither. She had met every target, hit every deadline and taken on work beyond her original role.The real issue, the manager explained, was value. She had become so difficult to replace that the company would need two or three people to cover her workload. Promoting her, in the organisation’s view, made less sense than keeping her exactly where she was.

    When effort stops paying off

    The employee drew her own conclusion: doing more had cost her the very promotion that extra effort was supposed to earn. When she asked whether doing the bare minimum might have worked in her favour instead, the manager did not deny it.

    The retaliation

    Two months later, the manager flagged a noticeable dip in her performance. Her explanation was simple. She had started doing only what her job description required, nothing more. Having realised that going above and beyond was the reason she stayed stuck, she recalibrated her effort to match what the company had shown it was willing to reward.The story, as shared by Ingari, has since struck a nerve online, echoing a wider generational disillusionment with the idea that hard work alone guarantees advancement.
